Getting Your Shopify Store Ready for Peak Season
A practical BFCM preparation guide for Shopify store owners. Speed, checkout, offers, tracking, and what to do after Black Friday weekend.
date
Black Friday and Cyber Monday represent the single biggest opportunity most Shopify stores will have all year. The traffic is real, the intent is high, and customers are already primed to buy. The question is whether your store is ready to convert that traffic when it arrives.
Shopify merchants hit $14.6 billion in global sales over BFCM weekend in November 2025, up 27% on the year before. At peak, sales reached $5.1 million per minute. The brands driving those numbers didn't get lucky. They spent months preparing. This guide covers what that preparation actually looks like.
Start Your BFCM Preparation Earlier Than Feels Necessary
If you're thinking about Black Friday in October, you're already behind. Meaningful site changes (theme updates, checkout flow adjustments, new app integrations) need time to test and stabilise. Paid media campaigns need time for pixels to warm up and algorithms to learn. If you're running a promotion that depends on specific stock, suppliers need even more lead time.
August and September are the right months to audit your store and decide what needs to change before the season hits. That timeline gives you room to test properly, find problems before they cost you real revenue, and make decisions without the pressure of a live campaign behind you.
Shopify Site Speed: Sort This Before You Promote Anything
A one-second delay in page load time reduces conversions by around 7%. That figure comes from controlled testing under normal traffic conditions. Under the spikes of a BFCM weekend, a slow store gets worse. Pages that load in four seconds on a quiet Tuesday in August can crawl when thousands of visitors arrive at once.
Run your store through Google PageSpeed Insights and check your Core Web Vitals scores on mobile. Identify the heaviest assets (images, video, unused apps, third-party scripts) and cut them before October. Our Shopify site speed guide covers the practical steps in detail. If you have apps you installed and never use, remove them now. Every unused app adds HTTP requests and slows your storefront.
Fix Your Checkout Flow Before the Traffic Arrives
Most Shopify stores don't have a BFCM traffic problem. They have a checkout problem. Required account creation, a long multi-step checkout, and limited payment options are the three most common reasons shoppers abandon at the final step. During BFCM, when purchase intent is at its highest, that friction is expensive.
If you're not already using Shop Pay, enable it. It shows a 1.72x higher checkout-to-order rate compared to standard checkouts, largely because it removes form-filling for returning customers. Test your full checkout on a mobile device before the season starts. In 2024, 72% of BFCM purchases were made on mobile. If your checkout is clunky on a phone, you're losing a significant portion of your potential revenue. See our detailed guide on Shopify checkout optimisation for more on reducing drop-off at this stage.
Decide Your Offers and Stock Strategy in September
Discounting everything at 20% off is the default BFCM strategy. It's also the least interesting one for customers and the hardest on your margins. Think about what you actually want to achieve: clearing slow-moving stock, driving new customer acquisition, rewarding existing subscribers, or increasing average order value.
- Percentage discounts on specific product lines (not site-wide unless your margins allow it)Bundle deals that increase average order value without reducing per-unit priceFree shipping thresholds that nudge customers to add one more itemEarly access for email subscribers, which rewards loyalty and gives you a real-traffic test before the main eventA clear end date on all offers, so urgency is genuine rather than manufactured
Whatever your offer structure, have it agreed and signed off before October. Stock needs to be confirmed with suppliers before your promotions go live. Running out of your hero product on Black Friday afternoon is a costly mistake that no amount of good marketing recovers from.
Set Up Tracking Now, Not on the Day
The value of BFCM is not just the revenue it generates over the weekend itself. It's the data. If your GA4 events, Shopify analytics, and ad pixel tracking aren't set up and verified before the season, you'll be flying blind during the most data-rich period of your trading year.
Confirm that purchase events, add-to-cart events, and checkout initiation events are all firing correctly. Establish your baseline metrics (conversion rate, average order value, traffic sources) in October so you have a fair comparison for November. And once the weekend is live, resist the urge to make changes to your store. Testing during peak traffic is how you create problems you can't fix fast enough. Our conversion rate optimisation service can help you identify the leaks worth fixing before the season begins.
Don't Ignore What Comes After the Weekend
BFCM customers tend to have lower lifetime value than customers who find you organically, because many are primarily motivated by the deal. That's not a reason to ignore them. It's a reason to have a strong post-purchase email sequence ready before the weekend starts.
A simple flow works: a genuine thank-you email, a follow-up with product education or care tips, and a re-engagement email 30 days out with a reason to return. December is a secondary peak. Customers who bought from you in November are warm. Don't let December pass without making an attempt to convert them again.
The stores that perform best over BFCM aren't always the ones with the biggest budgets. They're the ones that prepared properly, found the weakest points in their customer journey, and fixed them before the traffic arrived.
