How to Choose a Shopify CRO Agency

What to look for in a Shopify CRO agency, the red flags to avoid, and the questions to ask before signing a conversion optimisation retainer.

You've got traffic. You've run the ads, done the SEO, built the email list. Visitors are arriving. But sales aren't following, and the gap between sessions and revenue keeps nagging at you. Before you spend another pound on acquisition, it's worth asking whether your conversion rate is the real problem.

Most established Shopify stores don't have a traffic problem. They have a conversion problem. The average Shopify store converts 1.4-1.8% of visitors. The top 20% convert at 3.2% or more. That gap, compounded across your existing traffic, is often worth far more than any new ad campaign. A good conversion rate optimisation programme should close it systematically. The problem is that the CRO agency market is full of firms that sell audits, deliver presentations, and move slowly. Choosing the wrong partner costs you budget, time, and months you could have spent compounding real gains.

What a Good CRO Agency Actually Does

CRO is not guessing. A serious agency builds a pipeline of tested hypotheses drawn from your analytics, session recordings, heatmaps, and customer data. They form a view on why visitors are not converting, design controlled experiments, and measure what changes revenue. Not just conversion rate, but revenue per visitor.

The word to listen for is systematic. If an agency's process sounds like "we review your site and suggest improvements," that is an audit dressed up as a retainer. Good CRO agencies run tests at pace, document wins and losses equally, and build compounding improvement over time. Meaningful results typically emerge after 8-12 weeks of consistent work, though you should see directional gains earlier than that.

Revenue per visitor matters more than raw conversion rate. A 5% lift at a £15 average order value is a very different outcome from a 5% lift at £150. Make sure any agency talks about revenue impact, not just headline percentages.

Shopify Expertise Is Not Optional

General CRO agencies exist. Most are competent for generic ecommerce. But Shopify has its own architecture, checkout constraints, app ecosystem, and native features that shape what is and isn't testable. An agency that has spent years optimising Magento or WooCommerce stores is not automatically equipped for Shopify's checkout flows, Liquid templating, or theme structures.

Ask whether the agency has dedicated Shopify developers in-house. Implementation is where most CRO programmes fall apart. Strategy without technical execution is just a document. The best hypotheses die when they can't be built cleanly or deployed quickly. Look for agencies where the same team that develops the strategy also builds and ships the tests, without outsourcing to generalists.

Red Flags That Should End the Conversation

Some signs are easy to spot once you know what to look for. Walk away if you encounter any of these:

    They guarantee a specific conversion lift before auditing your data. CRO outcomes depend on your traffic volume, baseline, and seasonality. Anyone guaranteeing results without seeing your analytics either doesn't understand testing or isn't being straight with you.They avoid checkout and pricing optimisation. These are the highest-impact areas in ecommerce CRO, and the most politically sensitive. Weak agencies stick to low-risk changes like button colours and headline copy. Strong ones go where the revenue is.Their case studies read like marketing brochures. You want specific numbers: lift percentage, revenue impact, statistical significance, testing timeline. Vague claims about helping brands "improve conversions" tell you nothing.They treat mobile and desktop the same. Shopify's own ecommerce data shows mobile stores average around 1.2% conversion versus 1.9% on desktop. With the majority of Shopify traffic now coming from mobile, an agency without a distinct mobile strategy is behind.They can't explain their prioritisation process. Saying they follow best practices is not a process. You want to know how they decide what to test first and why.

Questions Worth Asking Before You Sign

You don't need a long interrogation. A few direct questions will separate serious agencies from polished generalists:

    How do you generate hypotheses, and what data sources do you use?Who specifically will work on our account, and what is their background?Can you share a case study with actual revenue numbers, not just percentage uplifts without context?What is your testing velocity, and how many experiments per month can you realistically run?How does your mobile optimisation approach differ from desktop?Have you worked with Shopify stores at our revenue level? What were the results?

The answers reveal whether an agency has a repeatable process or is improvising. Both can sound confident in a sales call. These questions show the difference.

How to Evaluate the Evidence

Third-party validation matters more than a polished agency website. Reviews on Clutch or Google give you unfiltered client experiences. Look for specific comments about communication, delivery timelines, and whether the work actually moved revenue. Industry recognition from credible bodies adds context, but real case study data and client reviews are what you're ultimately betting on.
